Too big to upload to the site? There is a limit of 10mb on files that can be Shared to the Scratch website. Anything bigger is probably going to give the Java player problems.
There are some things you can do to slim your project down. You can try compressing the sounds and images. If that doesn't help enough, you may have to look carefully at what you are using and think of ways to trim it down.

Or you could make a screenshot of the stage and upload a project with that screenshot. Upload the real project on a place like Google Sites or Weebly and give the link in the description of the screenshot project. Then say the users shall go to the site, download the project and run it on the offline computer. I've seen this technique anywhere on an OS called SilviSoft Watermark or something.

not a bad idea! or for a top-secret colab you could exchange a project like that.

Do you have lots of sounds? Sounds take up a lot of space uncompressed. Go to the Edit menu and select "Compress Sounds...". In the sound quality menu that pops up, you'll get a list from High to Lowest. The lower you set it to the smaller the sound will be, but it'll also make it sound worse.
Compressing images sometimes works, but a lot of the time it doesn't do anything anyway (I think it needs to be a JPEG image or something).
