I just uploaded a project to my test account, and it succesfully loaded! Then when I saw the actually file size in "Properties" it said 12.6MB.
Um.... what?

Projects over 10MB can upload to the server, but they can't be played in the Java player, that's all. ^^

As MRN said, it may have been compressed. Try downloading it, and compare that file size with that of the original.

I've uploaded something about 25 megabytes (not knowing it of course), but it worked online (except that the music didn't run). This project is my second Scratch Magazine, but the music was just the exporter section of the magazine. I must be more careful next time...

I thought there was a error message when uploading a file bigger than 10MB... "Your project was to big to be uploaded" or something like that.

You probably had lots and lots of large backgrounds. Those take up lots and lots of space.

You could try compressing, even some barely noticeable changes can cut the file size to a LOT less than it was.
